On Leadership: Building Profitable, Productive Performance & Wellbeing Beyond Presenteeism

by Werner Schmidt | Aug 24, 2026 | On Leadership | 0 comments

Dear CEO, Founder, Executive under pressure

Where Head, Heart, Hands and Habits meet Meaning, Mastery, Market and Money, held inside an organisational culture of People, Planet, Process and Prosperity

The Question Beyond 51 Percent

Ask yourself the question honestly enough, often enough, and something shifts. Am I at 51 percent contribution today? The Presenteeism Self-Assessment gave you the mirror. Eighteen questions, three dimensions, one honest audit of a single day.

Detection tells you where you stand when you look into the mirror, long enough. Building where you go next takes a different kind of work. This article carries you there, beyond presenteeism, toward something sturdier than a good day here and a recovered afternoon there: a whole architecture for profitable, productive performance and wellbeing, built to hold under sustained and increasing pressure, the pressure every CEO, founder and executive under pressure recognizes on sight.

Three Fours, One Whole Human

Here’s the plain-speech architecture before we walk through it.

Rest assured, the walkthrough will also be as plain-speech as it gets.

Meaning, Mastery, Market and Money form the questions every individual answers —consciously or not — across a working life.

Head, Heart, Hands and Habits form the instruments each person plays those questions through — with or without awareness. [Some South Africans might say ‘aweh-ness,’ which I quite like.]

People, Planet, Process and Prosperity inform the culture an organisation builds — with or without intent — or leaves unbuilt, as the container for continuous growth. As my late father used to say, ‘you can’t fire off a canonball from a canoe.’

Three fours. Twelve threads. One whole human, working inside one whole team, within one whole organisation. Every bit as poetic as it is practical, and every bit as practical as it is poetic.

Habits: Where Personality Becomes Infrastructure

A habit is a system inside an individual.

Head brings clarity, discernment and strategy. Heart brings meaning, courage, care, and conviction. Hands bring action, discipline and skillful execution. Habits bring something different again: repetition, until head, heart and hands show up together on their own, ready before conscious effort even engages, as head, heart, hands, habits gradually improve, in concert.

A habit is a system inside an individual. That sentence carries the bridge between personal development and organisational design. Every business runs on systems, onboarding, reporting, decision rights, and culture rituals. People and technology remembering to repeat processes, and engaging in ad hoc, non-routine actions. Every person runs on habits, morning rhythms, self-talk patterns, recovery practices — organisational architecture scaled to a single person. Build the individual habit with the same intention you would bring to an organisational system, and personality itself becomes the rock-solid foundation for infrastructure — reliable, repeatable, ready to carry increasing weight with growing efficiency, effectiveness, and economy.

Values-aligned Meaning: What Resonates, Before Why

Meaning gets asked the wrong question more often than any other word in leadership language, in my opinion.

Start with why, popular opinion recommends.
I would rather you start with what.
What gives each individual meaning?
Your ‘why statement’ then becomes the umbrella description of what gives you meaning.
That is often the pathway to each person discovering their values framework — as embodied and experienced in the actions they repeatedly take, whether these values are good, bad or ugly for the person or their community.

Experiment first. Try the actual activities, the ventures, the contributions, before reverse-engineering a why, if that is important to the individual — whether the CEO or a new junior recruit. A meaningful life reveals itself less through a mission statement and more through a repertoire, the thinking-feeling-acting patterns across your days, your weeks, your months, that resonates with a values framework you already carry, written down or still living quietly inside you. Activate sufficient awareness, and the individual becomes committed to their values, aware of their actions, gradually, solidly improving in the direction of a more meaningful life.

Values become virtues the moment they get lived rather than merely held in theory. Picture two arcs meeting to complete a single infinite loop, values curving into action, action curving back to reinforce values, each one feeding the other, on and on, endlessly. That loop, once it closes, becomes character, growing competence. Becomes reputation. Becomes the thing people trust about you before you have said a word.

Mastery: The Talents You Had at Three Years Old

Every person carries a memory of their oldest talents, often from an age young enough to predate self-consciousness entirely.

Some of those talents got championed. Many got restricted, restrained, occasionally disciplined clean out of a child by a school system and/or a family/community culture built for compliance over expression.

A talent left unused behaves exactly like anything else Mother Earth reclaims. It rusts. It crumbles. It returns to the ground it came from, especially as the years accumulate and the confidence required to start something new declines.

The remedy carries a simple, almost stubborn shape: make your discomfort zone your comfort zone, daily, on purpose, until the practice becomes embodied rather than effortful — imagine resting in discomfort. One thing a day that stretches you. One small act of starting, over and over, until starting itself becomes the skill — your new normal. That rhythm sits at the center of everything The StArt Show explores, a celebration of the courage to begin again.

Market: Reading the Room the World Actually Needs

Shakespeare wrote it best, in As You Like It. All the world’s a stage…

Meaning and mastery both sharpen a particular kind of antenna, a radar tuned to what you see, hear and sense as gaps, problems, needs and opportunities, in your community, your workplace, your industry, wherever your particular vantage point happens to sit.

Let that radar draw you toward the friction. Then let your mastering skills and your maturing character meet that friction head on. That meeting point may very well be your market, and it holds true whether you are building a venture from scratch or contributing brilliance inside a role someone else designed. Entrepreneurial and intrapreneurial turn out to be the same mode, wearing two different uniforms.

Shakespeare wrote it best, in As You Like It. All the world’s a stage, and all the men and women the players, each one holding many parts across one lifetime — add to that our being the writers, first audience, improvers/critics of our life and career stories. Whatever stage you are standing on this year, salaried or self-built, corporate or community, you are reading the room and choosing your part. That is market. That is you, most useful exactly where your skill, character, experience meets someone else’s real need.

Money: Finding Your Signature Enough

Value exchange is a physical, material reality

Contribution requires resourcing, or it eventually stops. Meaning, mastery and market all still answer to this fact, and pretending otherwise costs everyone eventually.

What changes things is the size of one’s target. A balanced person, in my experience, eventually finds a signature point of enough, a personal, evolving answer to how much money, how much material expansion actually serves the mission rather than distracting from it. Someone who has served an industry faithfully for decades earns their expansion honestly, as a direct function of the problems they have solved and the people they have helped along the way. Every euro/dollar/rand of that expansion, reinvested in companies, property, opportunity, becomes others’ chance to find their own meaning, mastery and market in turn. Money and material expansion, done well, multiply opportunity rather than hoarding it.

The Pause Where Your Essential Self Decides

Awareness of Head, Heart, Hands and Habits exists to optimise a single moment, the pause between what happens to you and what you do next.

Viktor Frankl spent two-and-a-half years in circumstances almost nobody could survive. Shortly after being freed from Nazi concentration camps, he wrote Man’s Search for Meaning in just 9 days, with a conviction the rest of us get to practice daily rather than earn through horror: even stripped of everything else, a person retains the freedom to choose their response.
“He who has a why to live for can bear almost any how.”
“Forces beyond your control can take away everything you possess except one thing, your freedom to choose how you will respond to the situation.”

That pause — measured at fractions of a second, in time, which can be expanded, through training — is where your essential self, your true self, some say ‘your spirit,’ has an opportunity to make the call. Head offers clarity in that instant. Heart offers conviction. Hands stand ready for action. Healthy Habits make sure all three arrive in balance, ready ahead of being consciously summoned. Thought, word, deed, learning, improvement, all of it routes through that one narrow, precious pause — leadership makes conscious use of this pause.

People, Planet, Process, Prosperity: The Culture That Holds It All

All of this takes root inside a wider organisation, one that either offers fertile ground for it, or leaves it starving for space.

On People, trust unlocks contribution faster than control ever can. Give your best people — leaders of self, people, and process — real autonomy over how they bring their meaning and mastery to the work, beyond a checklist of what they must deliver. Invite role, team, and organisational design inputs from your leaders.
On Planet, treat human energy the way you would treat any other resource, worth measuring, worth replenishing, always protected rather than simply extracted until empty. Remember that culture is human nature — we are the cultural expression of Nature. Apply the same approach to other resources — as custodians and guardians of Nature.
On Process, clear the noise before adding the next initiative. Ask which meetings, approvals and reporting layers exist purely to manage anxiety or exercise control for its own sake, and cut or trim them, so your people’s hands stay free for real craftsmanship, allowing for self-leaders to make themselves accountable to their organisational managers and leaders. Weave innovation and entrepreneurship/intrapreneurship into your employment agreements and performance system.
On Prosperity, build wellbeing development directly into the contracting and performance system rather than positioning it beside that system, so meaning, mastery, market and money grow in the same direction as revenue, quarter after quarter, together rather than in competition.

Organisations built this way move well beyond preventing presenteeism. They become the kind of place where a person’s full architecture — head, heart, hands and habits, meaning, mastery, market and money — gets to show up complete, every single day. This optimises growth-minded wellbeing and performance in people, planet, process and prosperity — from the individual to the team, from the team to the organisation, in touch with the value of individuality in the collective.

Beyond Presenteeism, Toward Your and Your Team’s 123 Percent

Three fours, twelve threads, one whole human, contributing to and held by one whole culture.

That is the architecture. The Presenteeism Self-Assessment showed you where you rank against your slightly-better-than-yesterday self, aka where today sits. This is what you are building toward once today improves, and the day after that, and the one after that again.

Better performance and better wellbeing grow from the same root, exactly like values and virtues, exactly like an individual habit and an organisational system, exactly like meaning and mastery and market and money, four different words for one whole life, beautifully working in concert.

I would love to walk this architecture through with you.
